Llamemos <em>delta<\/em> a \u00e9ste \u00faltimo, que existe&nbsp;<\/span><\/span><span style=\"font-family: tahoma, geneva, sans-serif; font-size: 14px;\">en toda organizaci\u00f3n y equipo de trabajo, y cuyas<\/span><span style=\"font-size: 14px; font-family: tahoma, geneva, sans-serif;\">&nbsp;caracter\u00edsticas son recurrentes: es bueno t\u00e9cnicamente pero malo en sus interaccines personales.<\/span><\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\">&nbsp;<\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\">Tomemos el caso de Luis, directivo en una gran empresa, con quien trabaj\u00e9 un proyecto. Luis describ\u00eda a Mario -el miembro <em>delta<\/em> de su equipo- como alguien centrado en s\u00ed mismo, pasivo-agresivo, cerrado a cualquier cr\u00edtica y al desarrollo personal.<\/span><\/span><\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\">&nbsp;<\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\">Pregunt\u00e9 a Luis \u00bfhace cu\u00e1nto tiempo Mario&nbsp;<\/span><span style=\"font-size: 14px;\">muestra ese comportamiento? A lo que Luis suspir\u00f3 y respondi\u00f3: \u00abCuatro a\u00f1os o m\u00e1s\u00bb. Y le pregunt\u00e9 \u00bfqu\u00e9 hab\u00eda hecho para gestionar esa situaci\u00f3n? Luis hab\u00eda confrontado varias veces a Mario, pero nada hab\u00eda cambiado. Entonces \u00bfqu\u00e9 estaba haciendo mal Luis?<\/span><\/span><\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\">&nbsp;<\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\">Es com\u00fan querer \u00abarreglar\u00bb la conducta del otro como cuando falla el coche y lo llevas <\/span><\/span><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\">al taller esperando lo reparen con apretar una tuerca. Le dicen al miembro delta: \u00abEst\u00e1 mal eso que haces. Debes cambiar\u00bb. Y, claro, as\u00ed nada cambia. Es incre\u00edble que desde peque\u00f1os aprendimos el patr\u00f3n \u00abTe portas mal. P\u00f3rtate bien\u00bb y ese error lo replicamos una y otra vez sin resultados. <\/span><\/span><\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\">&nbsp;<\/p>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\">Seguramente ese \u00abcoche\u00bb necesita una afinaci\u00f3n y servicio completo. Al igual, un l\u00edder puede tomar estas cuatro iniciativas:<\/span><\/span><\/p>\n<ul>\n<li style=\"margin: 0cm 0cm 0.0001pt;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\"><strong>Reeval\u00faa y reasigna funciones<\/strong>. Revisa y reasigna roles y responsabilidades; eso resuelve a menudo los problemas de relaci\u00f3n. Identifica los motivadores ra\u00edz (o desmotivadores) de cada persona; as\u00ed podr\u00e1s mover las fibras correctas.<\/span><\/span><\/li>\n<\/ul>\n<ul>\n<li style=\"margin: 0cm 0cm 0.0001pt;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\"><strong>Revisa el proceso del equipo<\/strong>. \u00bfTienen normas b\u00e1se? \u00bfC\u00f3mo se comunican? \u00bfTienen confianza entre s\u00ed? \u00bfQu\u00e9 tipo de reacciones tienen ante las circunstancias? \u00bfQu\u00e9 virtudes o vicios hay y repiten en sus juntas?<\/span><\/span><\/li>\n<\/ul>\n<ul>\n<li style=\"margin: 0cm 0cm 0.0001pt;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\"><strong>Ens\u00e9\u00f1ales a manejar el conflicto saludablemente<\/strong>. Es com\u00fan que se formen grupos rivales cuando el conflicto se reprime o no se maneja apropiadamente. La comunicacion se torna superficial y pol\u00edticamente correcta, mientras que por detr\u00e1s se piensan o dicen cosas distintas. Pon reglas b\u00e1sicas para discutir ideas y ens\u00e9\u00f1ales a ver el debate como algo positivo, indispensable para el crecimiento.<\/span><\/span><\/li>\n<\/ul>\n<ul>\n<li style=\"margin: 0cm 0cm 0.0001pt;\"><span style=\"font-family: tahoma,geneva,sans-serif;\"><span style=\"font-size: 14px;\"><strong>Contruye un ambiente de feedback y coaching rec\u00edprocos<\/strong>. No solo hables de ello, modela con ejemplos pr\u00e1cticos sobrel acontecer del d\u00eda-a-d\u00eda. Ens\u00e9\u00f1ales a usarlo como parte normal de la comunicaci\u00f3n y como algo constante a practicar entre unos y otros. Ens\u00e9\u00f1ales a acentuar primero lo positivo, antes&nbsp;de tocar situaciones de cambio o mejora.&nbsp;<\/span><\/span><\/li>\n<\/ul>\n<p style=\"margin: 0cm; margin-bottom: .0001pt; margin-left: 0; margin-right: 0; margin-top: 0; padding: 0;\"><span style=\"font-size: 14px; font-family: tahoma, geneva, sans-serif;\">La disfuncionalidad de un miembro es como la luz del Check Engine que enciende en el tablero del auto.
